Agentic revenue is revenue your team wins with AI doing the legwork: looking up customers, drafting messages and running the same routine steps every time, while people make the decisions and keep the relationships. For a small business it rests on one clean customer record that every job works from, AI that can see that record, and a handful of shared routines so nothing depends on one person remembering. This guide walks through each piece and shows how to set it up in GuardenerAI.
Want the setup without the typing? The starter kit on this page has the team commands, action plans and win-back messages written out, ready to paste in, plus a one-week checklist.
What agentic revenue means for a small team
Big companies talk about fleets of AI agents. A small business needs something simpler: a few dependable helpers for the work that eats the week, so the people who sell and serve customers spend more time doing exactly that.
Three rules keep it working:
- One record per customer. AI is only as good as what it can see. If half your customers live in a spreadsheet, the AI only knows half your business.
- AI drafts and prepares, a person commits. Anything that reaches a customer, changes a price or makes a promise gets a human look first.
- Routines beat reminders. A step that runs the same way every time is worth more than a clever prompt one person remembers.
Part 1: Build one record worth acting on
Every later part depends on this one. In GuardenerAI’s CRM a customer is a Person, usually linked to a Company, with Opportunities for the work you are trying to win.
- Import what you have. Bring your spreadsheets in as CSV files.
- Set up duplicate rules. Under Settings, Duplicate Rules decide what counts as the same customer. Close matches land in a review queue under Duplicates, where you merge them field by field.
- Add validation rules for the fields your routines rely on, such as an email address on every Person, so bad data stops at the door.
- Add custom objects for what your business actually tracks, such as properties, vehicles or projects, so they sit on the same record too.
Tip: run a CSV import, then check Duplicates the next day. Imports skip the real-time duplicate check and are caught by the overnight scan instead.
Tip: write validation rules for the fields an AI or a routine will read. A routine that drafts a renewal email is only as good as the renewal date it finds.
Part 2: Let AI do the looking up
The fastest win is the time your team spends hunting for information. The AI assistant answers questions from your own records, and it only sees what the person asking is allowed to see.
Good questions to start with, typed into Ask me anything about your CRM…:
- “Which Opportunities in Proposal close this month?”
- “Summarise everything we know about Globex before my call.”
- “Draft a follow-up to Acme about the quote we sent.”
- “Create a task for me to call Northwind Dental on Friday.”
Tip: ask for lists, not totals. The assistant finds and lists records; for exact figures such as Revenue won, open Insights and then Dashboard.
Tip: for changes across many records, ask the assistant to make them and check its preview before anything is saved. Bulk edits are where a second look pays for itself.
Part 3: Turn your best prompts into team commands
The prompt your best salesperson uses should not live in their head. Save it once and the whole team runs it the same way.
Three building blocks, from simplest to most powerful:
- Commands. An admin writes a saved prompt under Settings, Commands. Anyone on the team runs it by typing / in the chat.
- Workflows. Under Settings, Workflows chain several steps into one routine, such as turning meeting notes into tasks. A Process Meeting Minutes workflow comes ready to start from. Enabled workflows show up in the same / menu.
- Agents. Under Settings, Agents, New Agent sets up a helper with its own System Prompt, the Tools it may use and its Reasoning effort. Agents run as steps inside workflows. Custom Tools let an admin add tools of their own.
Tip: start with commands. Write down the three prompts your team types most often this week, and turn each into a command before you build a single workflow.
Tip: name commands after the job, not the AI. “/call-prep” gets used; “/ai-summary-v2” does not.

Part 4: Make follow-through a routine
Revenue leaks in the gaps between people: the enquiry nobody picked up, the proposal nobody chased. Close those gaps with shared routines, not reminders.
- Use queues for new work. Under Settings, Queues hold work for a team instead of one person. A team member takes an item with Accept, and everyone sees My queue work in their list.
- Use action plans for repeatable sequences. Under Settings, Action Plans define the tasks for a routine such as onboarding a new client. On a Person, Company or Opportunity, Apply action plan lays the tasks down.
- Review the queue daily. Pick a person who checks it at the start of each day, because nothing pings anyone when a new lead arrives.
Tip: build an action plan from your best onboarding, written as the tasks your most careful team member actually does. Then every new client gets that version.
Tip: keep action plans short. A plan of a few clear tasks gets finished; a long plan gets ignored after the first week.
Part 5: Keep customers coming back
For most small businesses the best revenue comes from people who already know you. GuardenerAI Marketing lets that run on its own from the same record.
- Let RFM sort your customers. Each Person is scored on how recently and how often they buy, into groups such as Champions, Loyal, Needs Attention, At Risk and Inactive.
- Build segments in plain words. Describe the audience and the AI proposes the conditions. Nothing is saved until you review it.
- Start a journey when someone joins a segment, send a message, wait, and split on what you know, such as consent by channel.
- Write the message with AI help. In the designer, answer What should this message achieve?, pick a Tone and use Generate copy, then edit it until it sounds like you.
Tip: your first journey should target At Risk. These customers were engaged and are slipping, which makes them the cheapest revenue to win back. Our win-back guide has the messages.
Part 6: Close and get paid in one place
Agentic revenue only counts when the money arrives. Keep the last steps on the same record so nothing falls between apps.
- Meetings. Under Settings, Booking links and New booking link give each person a link customers use to pick a time, synced with Google or Microsoft calendars. See meeting scheduler.
- Signatures. Send an agreement for e-signature from the Person record, with an optional countersigner on your side. See e-signatures.
- Invoices. Raise an invoice from a Company, then Submit for Review and Approve & Issue. With the Accounting module on, Payment links let the customer pay by card through Stripe, on the Max plan. See invoicing and accounting.
Tip: send the booking link in your first reply to every new enquiry. It turns “let me know when suits” into a meeting on the calendar.
Tip: connect a mailbox before you share booking links. A booking link needs the owner’s mailbox or a shared org mailbox to accept bookings.
Part 7: Let your own AI agents in
If you already use Claude or another AI agent, it can work with your CRM directly through GuardenerAI’s MCP server, and any other tool can connect through the REST API.
- Create an API key under Settings, API keys. New keys are read only by default.
- Give write access only where it is needed, by choosing the read and write scope for that key.
- Connect your agent to the MCP server with that key, and start by asking it questions before you let it change anything.
Tip: make one key per tool, so you can switch one off without breaking the others. Our explainer on MCP covers the basics.
Honest limits to plan around
Knowing what the tools do not do yet keeps your routines realistic:
- Workflows start when someone asks. A workflow runs from a chat command, the assistant or the API. It does not start on its own when a record changes or on a schedule.
- New leads are not assigned or announced. There is no automatic assignment and no alert, so someone has to check the queue.
- Task reminders do not notify anyone. Review your task list each morning instead.
- Journeys do not branch on opens or clicks. They split on what you know, such as consent or RFM group.
- The assistant lists, it does not total. Use the dashboard for exact figures.
- Invoices have no PDF or automatic payment reminders. Chase overdue invoices yourself.
None of these stop a small team from growing with AI. They decide which steps stay with a person. For the wider picture, read how AI changed marketing for small businesses.
Frequently asked questions
What is agentic revenue? It is revenue won with AI doing the legwork, such as looking up customers, drafting messages and running routine steps. People still make the decisions and own the relationships.
Do I need to build AI agents to get started? No. Start with one clean record, the assistant and a few saved commands, which cover most of the value for a small team.
Is it safe to let AI change customer records? Keep a person on anything that reaches a customer or changes many records at once. In GuardenerAI the assistant only sees and changes what the person asking is allowed to, and API keys start read only.
